Propuesta para optimizar los procesos de almacén de la empresa Polydeck con la metodología 5 “S”

Resumen
El presente trabajo es un análisis de los problemas actuales que se tienen en el área de almacén de la empresa Polydeck, y presenta propuestas para la mejora de los procesos de recepción, almacenamiento y despacho de productos. Actualmente el aprovechamiento del área del almacén es bastante limitado debido a que existen columnas en determinadas zonas que impiden colocar pallets en los racks, en casi el 50% del almacén no se han instalado racks para aprovechar el almacenamiento vertical y la ausencia de un LAYOUT definido no permite un manejo eficiente de los productos paletizados con zonas de recepción, producto no conforme y empaquetado. Tampoco se han definido las zonas de tránsito dentro del almacén, oficinas y estacionamiento del montacarga. En la presente propuesta, se presentan herramientas que aprendimos en Ingeniería Industrial, que permiten identificar los principales problemas, sus probables causas y oportunidades de mejora. Además, se usarán los diagramas causa-efecto y matriz de enfrentamiento. Basado en la información que nos permita obtener una encuesta al personal que interviene directamente en los procesos de almacén. Se propondrá implementar las 5s en el almacén para mejorar el orden y limpieza, así como también se implementará un nuevo layout; estas dos implementaciones buscaran mejorar y optimizar los procesos que se realizan en el almacén. Por otro lado, se procederá a implementar un procedimiento escrito de trabajo (PET), en el área de almacén, en este documento se desarrollará de manera secuencial los pasos que se realizan en las actividades del almacén. Este procedimiento será difundido a todo el personal y estará siempre disponible para su verificación en cualquier momento. Con la implementación de las 5s se buscará reducir los tiempos de algunas actividades del proceso en un 30%, generando un ahorro de tiempo. Luego de realizar el análisis económico se obtiene un VAN de S/15,737.31, dando un TIR de 53.27%, estos resultados demuestran que la propuesta es rentable para la empresa.
The present work is an analysis of the current problems that exist in the warehouse area of Polydeck Peru andpresents proposals for the improvement of the processes of reception, storage and dispatch of products.Currently the use of the warehouse area is quite limited because there are columns in certain areas that prevent pallets from being placed in the racks, in almost 50% of the warehouse no racks have been installed to take advantage of vertical storage and the absence of a defined LAYOUT do not allow efficient handling of palletized products with reception areas, nonconforming product and packaging. The transit areas within the warehouse, offices and parking lot of the forklift have not been defined either.That is why, in this thesis proposal, tools provided by Industrial Engineering will be used, in order to identify the main problems and their probable causes, the cause-effect diagrams will be used, as well as a confrontation matrix. A survey is also carried out of the personnel who are directly involved in the warehouse processes.Itwill be proposed to implement the 5s in the warehouse to improve order and cleanliness, as well as implementing a new layout; These two implementations will seek to improve and optimize the processes carried out in the warehouse. On the other hand, a written work procedure (PET) will be implemented in the warehouse area, in this document the steps carried out in the warehouse activities will be developed sequentially. This procedure will be disseminated to all staff and will always be available for verification at any time.With the implementation of the 5s, it will seek to reduce the times of some activities of the process by 30%.
